    PDCA

G&P Quality Management helps companies to optimize their business processes. The ultimate goal is to reduce waste and maximize profit. That is why we have developed a number of programs that improve the performance of your suppliers and reduce quality waste during the production process.

Every Quality Management System (QMS) is based on 2 main principles

    1

Thinking, planning and working with processes
    PDCA
    Plan, Do, Check, Act

    2

    Pursue continuous improvement
    DMAIC
    Define, Measure, Analyze, Improve, Control

    Change of mindset

But in order to improve, a change of mindset is required within the company.

We believe that change must come from within. In order to optimize production processes, a cultural change must therefore take place within your company:

    • Do not accept mistakes: neither yours nor your suppliers
    • Don’t make mistakes
    • Do not report errors to (internal or external) customers

    WHAT IS PDCA?

The PDCA (Plan-Do-Check-Act) cycle is a powerful and proven improvement method. With this you can step by step improve your work, performance and organization and take it to a higher level.

    1. PLAN

    Business plans, strategy & KPIs

In the first phase, you draw up a business plan. This must align with the mission, policy and strategy of your company. In this plan you formulate clear goals. But how exactly do you go about this?

    Critical Success Factors

To achieve this, we use the strategy map where you break down your objectives into critical success factors. These are your derived goals. You will appoint owners who will monitor a specific part of the plan. In addition, you need critical performance indicators (KPIs) for which you set standards and targets. This will be a very useful exercise. Afterwards, the question of mutual dependencies arises: “If I have to achieve that standard, then this and that department will have to take care of that”.

    Resources in the planning phase

    • Scenario planning & analysis
    • Strategy map
    • Balanced Scorecarding
    • Formulate your goals SMART
    • Determine KPIs

The KPIs and the associated standards and targets are crucial. They connect the four steps and ensure that you can properly monitor and analyze them during implementation. And in the checking step you will assess the scores on the KPIs and discuss them with each other. In the last step you will evaluate and adjust the standards on the KPIs. Without KPIs you will never get the Plan Do Check Act cycle going. So make sure that step 1 in the process is well prepared.

    2. DO

Smart execution with lean & process management

In step 2 of the Plan-Do-Check-Act cycle, you execute your plans. Here you will carry out (new) activities to accomplish your plans. There is room to experiment and learn. New challenges arise that you have to face. Then it comes down to leadership and the strength and energy to get your team on board. But the ability to continuously improve the process as a team is also crucial. In short: you will ensure good and professional management of the processes.

    3. CHECK

Do your plans work and how do you score?

In this step you look at how the activities are turning out compared to the plans made in step 1. You will also review the objectives, standards and targets. Here too you need information about the critical success factors and objectives: your KPIs. You present these in the form of reports, dashboards or scorecards. You will discuss the scores on the KPIs, both positive and negative. This way you can have a good conversation about your performance and that of your team.

    4. ACT

    Adjustment and fine-tuning

The Act phase is very similar to the Plan phase. Here you are not going to redo your plans, but you will adapt and refine them. Or you will adjust the implementation, for example, by adding more capacity for a certain period.
In this step you will also initiate small or larger improvement projects (Do). You will experiment to see if a certain solution works and then implement it in your processes or not. This way you can improve your scores on your KPIs by experimenting. There is a positive attitude of performing a little better every day.
